En mode hybride, le degr\u00e9 de complexit\u00e9 est donc d\u2019autant plus \u00e9lev\u00e9. L&#8217;\u00e9quipe BDO Strategy &amp; Transformation partage sa vision de la gestion d\u2019une \u00e9quipe \u00e0 distance.<\/em><\/p>\n<\/div><div class=\"fusion-text fusion-text-2\"><p>Les relations de travail et leur approche ont d\u00e9j\u00e0 fait couler beaucoup d\u2019encre. Les innombrables s\u00e9minaires et ateliers organis\u00e9s encore et encore sur le sujet prouvent que ce dernier demeure un obstacle pour de nombreuses organisations. Malgr\u00e9 quelques tendances g\u00e9n\u00e9rales et le partage des bonnes pratiques, il n\u2019existe pas de solution miracle qui fonctionne pour chaque entreprise.<\/p>\n<p>En effet, la vision du travail hybride doit toujours \u00eatre d\u00e9velopp\u00e9e sur mesure selon l\u2019employeur, sa situation de d\u00e9part sp\u00e9cifique et l\u2019ADN de l\u2019organisation. Les ambitions et les attentes tant de l\u2019employeur que du collaborateur doivent \u00eatre int\u00e9gr\u00e9es dans un plan r\u00e9aliste port\u00e9 par les diff\u00e9rentes couches de l\u2019organisation. Il est donc fortement recommand\u00e9 de s\u2019accorder sur la vision avec les diff\u00e9rentes parties prenantes (RH, business, finance et CEO) lors d\u2019un workshop approfondi.<\/p>\n<p>Le d\u00e9fi majeur et en partie cach\u00e9 du t\u00e9l\u00e9travail r\u00e9side dans l\u2019impact d\u2019une telle vision hybride sur le style de management et la culture d\u2019entreprise. Avant le coronavirus, la gestion \u00e9tait surtout bas\u00e9e sur le suivi classique de la pr\u00e9sence et du contr\u00f4le de la progression. Le manager devait planifier le travail, surveiller les employ\u00e9s, g\u00e9rer les horaires et apporter une solution aux probl\u00e8mes \u00e9ventuels. Dans une telle organisation, le t\u00e9l\u00e9travail peut \u00eatre per\u00e7u comme une menace : chez lui, le collaborateur peut ais\u00e9ment \u00e9chapper au contr\u00f4le et donc \u00eatre moins productif. Mais le t\u00e9l\u00e9travail obligatoire a prouv\u00e9 le contraire : sans le contr\u00f4le direct du manager, chacun a continu\u00e9 \u00e0 faire son travail \u00e0 la maison. Aucune baisse de productivit\u00e9 n\u2019a \u00e9t\u00e9 constat\u00e9e et l\u2019absent\u00e9isme a m\u00eame diminu\u00e9, comme le montre une \u00e9tude r\u00e9cente d\u2019Acerta sur le sujet. Les raisons ? Un taux de contamination plus faible et plus de facilit\u00e9 \u00e0 se glisser malgr\u00e9 tout derri\u00e8re son \u00e9cran \u00e0 la maison lorsqu\u2019on se sent moins en forme.<\/p>\n<\/div><div class=\"fusion-text fusion-text-3 fusion-text-no-margin\" style=\"--awb-font-size:20px;--awb-text-color:#00bcd4;--awb-margin-top:20px;--awb-margin-bottom:20px;\"><div class=\"fusion-text fusion-text-3 fusion-text-no-margin\">\n<p><em>\u00ab L\u2019autonomie bas\u00e9e sur la confiance est un facteur important de performance pour g\u00e9rer une \u00e9quipe \u00e0 distance avec brio. \u00bb<\/em><\/p>\n<\/div>\n<\/div><div class=\"fusion-text fusion-text-4\"><p>Cette exp\u00e9rience montre que\u00a0<strong>l\u2019autonomie bas\u00e9e sur la confiance et sans contr\u00f4le direct est un facteur important de performance<\/strong>. Car sans confiance, le t\u00e9l\u00e9travail ne fonctionne pas : le manager a du mal \u00e0 faire du micro-contr\u00f4le (planning, attitude, approche pour atteindre ses objectifs\u2026) et un travailleur frustr\u00e9 d\u00e9croche rapidement. Favoriser ou non l\u2019autonomie et la confiance est donc une condition fondamentale pour l\u2019acceptation du t\u00e9l\u00e9travail structurel et du \u00ab new way of working \u00bb par le collaborateur. D\u00e8s lors, cet aspect doit \u00eatre au c\u0153ur des discussions avec le management.<\/p>\n<p>Outre la confiance,\u00a0<strong>le r\u00f4le du manager et sa mani\u00e8re de diriger<\/strong>\u00a0doivent \u00e9galement \u00eatre examin\u00e9s. En effet, dans un environnement de travail \u00e0 distance, le manager passe du contr\u00f4le quotidien \u00e0 une fonction de coaching. La mani\u00e8re de communiquer et de g\u00e9rer les probl\u00e8mes prend \u00e9galement une autre tournure.<\/p>\n<p>Il n\u2019est donc pas inutile de pr\u00e9voir des\u00a0<strong>programmes de formation et de coaching<\/strong>, conform\u00e9ment \u00e0 la culture et aux structures de gestion existantes. Dans ce cadre, incluez \u00e9galement la direction (autrement dit, faites-leur \u00e9galement suivre la formation de base pour les cadres). Vous stimulez ainsi l\u2019approche \u00ab walk the talk \u00bb. Prendre un bon d\u00e9part, c\u2019est d\u00e9j\u00e0 faire la moiti\u00e9 du chemin, non ?<\/p>\n<p>Outre les comp\u00e9tences individuelles en mati\u00e8re de management hybride, un\u00a0<strong>plan de changement<\/strong>\u00a0peut \u00e9galement inclure les outils et l\u2019approche pour fixer les accords d\u2019\u00e9quipe de mani\u00e8re participative avec les travailleurs.
